Some companies roll out 5S by going straight to the shop floor.

They put tape on the ground, label tools, and run a cleanup event.

Then… it fades.

Not because 5S doesn’t work but because it started in the wrong place.

5S only works when it has a mission.  Without a mission, it becomes a chore.

When leaders skip the “why,” the organization defaults to the easiest interpretation:

clean up the area.  That’s not improvement. That’s housekeeping.

Operationally:

If you don’t define the purpose, people can’t define the standard.

Safety, flow, uptime, quality, speed, each one demands a different version of “good.”

Without that clarity, teams tidy but nothing changes.

If leaders don’t anchor the goal, they can’t enforce anything.

A standard without a purpose is just a preference.

Preferences collapse under pressure.

If the goal isn’t clear, the system dies the moment the event ends.

Because no one was building capability, they were completing a task.

A defined goal turns 5S into a LeaderBoat Operating System.

It tells the organization what matters, why it matters, and how discipline will be measured.

Without that, 5S is cosmetic.

With it, 5S becomes the backbone of daily management.

Start 5S With Management

5S should begin with management, not the floor.

If leaders don’t operate in a structured, disciplined environment, there is zero chance the production floor will sustain it.

Take a hard look at most management systems:

Shared drives full of outdated documents

No standard for naming or storing files

   Meetings without structure or purpose

Metrics that are inconsistent or unclear

Offices littered with clutter and unnecessary distractions

That’s not a 5S problem on the floor.

That’s a leadership system problem.

Apply the 5S Steps to Leadership First

Sort

Eliminate unnecessary reports, meetings, and outdated KPIs.

Cut the nonsense so people can see the work.

Set in Order

Define how information is organized, how communication flows, and how decisions get made.

Clarity is a leadership tool.

Shine

Clean up the daily management process.

Make problems visible instead of burying them in email threads and spreadsheets.

Standardize

Codify how leaders lead: daily accountability, visual controls, consistent expectations, cadence.

If it matters, it should be visible.

Sustain

Hold leadership accountable first.

If management doesn’t follow standards, no one else will.

The Truth Most Organizations Avoid

Employees don’t fail 5S. Leaders do.

When management embodies structure, clarity, and discipline, the floor follows naturally.

If you want 5S to stick, don’t start by drawing a line around a garbage can.

Start with the people running the company. We often talk about having to manage up but Lean Manufacturing and 5S Workplace Organization are top down processes, no exceptions.
